It starts from the question every management committee is now asking: two years ago the question was whether the AI worked. That question is settled. So when a managing partner asks what the spend returned, why is the answer a slide about hours saved instead of a line anyone can find on a P&L?
The piece argues that this is not a measurement problem. It is a location problem. Every firm runs two economies: the practice of law, billable and watched to the decimal point, and the business of law, the intake, conflicts, matter opening, docketing, billing, and collections work that is non-billable and barely measured at all. Compressing a billable task under an hourly model makes the firm's core product cheaper to produce and harder to charge for, which is a pricing transition negotiated over years, not a return this financial year. Automating a non-billable hour has none of that ambiguity. The hour was pure overhead, removing it removes cost, and the number arrives immediately.

Along the way it covers why most firms cannot answer where to begin (they have instincts about priorities, not a source of truth about what the firm actually does), why this work stayed manual (filing an executed contract sounds like one step and is really a decision tree with forty exceptions), and what has actually changed: the person who does the job can now demonstrate it and talk it through the way they would train a new hire, with the AI interrogating the edge cases until each answer becomes a rule. It also states the caveat plainly. Operational work has to run the same way every time, so judgment belongs only where the work requires judgment, deterministic execution everywhere the work has to be exact, and every run logged, because the audit trail is the precondition for deploying any of it.
